Late arrivals and cancellations are the friction every independent service pro deals with weekly. The trick is not eliminating them β€” it is having a clear, calm response ready so they do not eat your day or your relationship with the client.

Write one policy. Just one.

The most common mistake is making up the rule on the spot, differently each time. That creates resentment from clients who pay full price for missed slots when others got off free. Pick one policy, write it down, and apply it the same way every time.

A policy template you can copy

"Cancellations made 48+ hours before the appointment: free reschedule.
Cancellations within 48 hours: 50% of service charged.
Same-day cancellations or no-shows: 100% of service charged.
Arrivals more than 15 minutes late may be rescheduled or shortened at the pro's discretion."

Adjust numbers for your business. Make sure clients see this when they book β€” not for the first time when they cancel.

Scripts for the awkward moments

Client cancels last minute

"Hey β€” sorry to hear that. Per the cancellation policy, today's appointment is charged at full rate. I'll send a payment link shortly. Happy to rebook you β€” just pick a new slot here: [link]"

Client shows up 25 minutes late

"Glad you made it. We've got [remaining time] before my next appointment. I can either do [shorter version of service] now, or fully reschedule. Which works better for you?"

Client pushes back on the fee

"I get it β€” it's not a small charge. The slot was reserved and the time can't be filled this late. The same policy applies to every client so it's fair across the board. Happy to apply the fee toward your rebooking."

The key principle: stay calm, stay consistent

The goal is not to "win" the cancellation conversation. It is to enforce the policy without emotion, so the client either accepts it (most do) or self-selects out (which is fine). Either way, your calendar stays protected and your reputation stays intact.

Automate the enforcement

The less you have to chase late fees manually, the better. A booking system that takes a deposit at booking and applies your cancellation policy automatically removes 80% of the friction. You stop being the bad guy β€” the policy is.

Last note

Repeat offenders are not your problem to fix. After two cancellations within a few months, a polite "I'm at capacity right now β€” happy to refer you to [a colleague]" is the kindest thing you can do. Your time is finite. Spend it on clients who respect it.
